Digital transformation without a two-year megaproject

Thin-slice rebuilds, one workflow at a time. How we took a kitchen manufacturer from a 14-tab Excel macro to a 40-minute quoting pipeline in 10 weeks.

The digital-transformation project that is most likely to fail is the one that sets out to transform everything. The one most likely to succeed is the one that picks the workflow that everyone in the company complains about, replaces it, and stops there.

What we mean by "thin-slice"

One workflow, end-to-end, in production, in a quarter or less. Not a framework. Not a platform. Not a phase-one-of-seven roadmap. One real thing that a specific person is currently doing badly, working a different way.

The scope discipline does most of the work. Once a team sees that a three-day process is now a 40-minute process, they will volunteer the next candidate. You are not trying to sell them on transformation in the abstract; you are letting them pull the next slice from the backlog.

The anti-patterns we avoid

  • Greenfield platform. We do not build a platform and then migrate workloads onto it. We build the workload. If a pattern repeats, we extract it on the third occurrence, not the first.
  • Consulting-led discovery. A 90-day discovery engagement before writing code burns the best engineers' patience and the customer's budget. We shadow the operators for a week, then write code.
  • Big-bang migration. The new system runs in parallel with the old one. The operators choose when they trust it enough to cut over. We do not force the cutover.
  • Vendor-of-one syndrome. The handover is non-negotiable. Documentation, runbooks, a staged departure plan. If the customer wants to keep us on as operators, that is a managed-services contract, not a dependency.

A concrete case

A kitchen manufacturer in Argentina had a 14-tab Excel macro as the single source of truth for 3D kitchen quoting. One employee understood it. Quote turnaround was three days. Errors were common and discovered only when the customer complained.

Week 1: we shadowed the operators. We watched where they hesitated, where they copy-pasted, where they switched to paper.

Weeks 2–8: built a Next.js + Postgres + Three.js replacement. Integrated with the existing ERP for write-back. Tested with the operators in parallel with their existing process.

Weeks 9–10: rolled it out, trained the team, documented the runbook, handed it off.

Result: quote turnaround three days → forty minutes. Quoting errors down 85%. Operator onboarding three weeks → two days. Budget: fixed-scope, delivered under.

The point is not that this was easy. It was hard for the team who had lived with the macro for five years. The point is that it was finite. Ten weeks, one workflow, a clear definition of done.
